You're venturing into the thickets of narrative theory here. Sweeney is an 'anti-hero' in that he is amoral in achieving his aims. Helena-Bonham-Carter was villainous but she wasn't the 'antagonist' of the drama. Judge Turpin was undoubtedly the antagonist as he prevents the protagonist (sweeney) and the narrative from reaching its natural conclusion. Perhaps the character Antony was a dual-protagonist as his objective is in harmony to Todds.

You're labouring under the false misapprehension that a 'hero'/protagonist must be virtous and good and that the antagonist/villain must be immoral and wicked. The antagonist prevents the resolution of the narrative and the protagonist facilitates it....

Umm... no real hero. Or villain, for that matter (well, I guess Judge Turpin would count). You could call Sweeney the hero, but, then again, he's not a whole lot nicer than Judge Turpin. Same thing with Mrs. Lovett. She's not the villain, but she's not that kind, either.

Sweeny Todd is what you call an anti-hero, I think.
